When should you not do digital marketing for your company?

Not every company needs digital marketing right now, and not every time is right. I often advise companies not to spend on it — which surprises them.

The reason is that marketing amplifies what exists. If there is a fundamental problem, spending amplifies it and consumes money you needed to fix it.

1. When the product is not ready

If you are still changing the product or the service every week, or you are not sure it solves the problem, then spending to bring people now means burning the first impression with your earliest customers.

The priority here: test with a small number, listen, and adjust. Once it settles, start expanding.

2. When nobody is replying

If messages take two days, or there is no specific person responsible for replying, then any money you spend evaporates at the last step.

Fix that first — it is free. And if you cannot provide someone to reply, reduce the size of the campaign until you can absorb it.

3. When capacity is full

If you already cannot deliver your current work on time, bringing in more will damage your reputation.

In that case the priority is either expanding capacity or raising the price to reduce demand and increase profit. Both are better than advertising.

4. When the arithmetic does not close

If you lose money or break even on every sale, advertising will magnify the loss.

Calculate: price minus full cost (including shipping, returns and time). If what remains does not allow a reasonable acquisition cost, adjust the price, the cost or the offer before you spend.

5. When your customer is not online at all

There are sectors whose customers deal through relationships, exhibitions and phone calls: industrial supply, contracting, government bodies.

Here the priority is direct contact and relationships, and your digital presence is for credibility only — a respectable site and a clean profile, with no large advertising budget.

6. When there is no budget to sustain it

Advertising that runs for a week and stops for three produces no result, and consumes the learning cost every time.

If what you have covers only two weeks, better to put it somewhere else: improving the customer experience, content that keeps working, or attending an event.

So what do you do instead?

  • Call your past customers. The cheapest sales you can make.
  • Ask for referrals directly and systematically.
  • Fix your Google Business Profile if your service is local.
  • Improve the experience — response speed, clarity, follow-up.
  • Build relationships in your field — partnerships and events.

These cost time, and they prepare you so that when you do spend, the spending is productive.

And when do you actually start?

When: the product is stable and people have bought and repeated, someone replies quickly, you have capacity to absorb demand, the arithmetic allows a reasonable acquisition cost, and you have a budget for at least three months.

When those five hold, digital marketing becomes the fastest route to growth. Before that, it is the fastest route to burning money.

In short

Do not do digital marketing if the product is unstable, nobody replies, your capacity is full, the arithmetic does not close, your customer is not here, or the budget will not last.

Work on those first — most of them are free — and then spend. That decision saves more money than any improvement to the campaign itself.
